Aligning Training Goals with Organizational Business Objectives

In my experience, aligning training with business objectives is one of the biggest challenges – it requires in-depth preparation for a training project, e.g. understanding the cultural aspects of the organization, the potential obstacles that stand in the way of implementing newly acquired skills, and acquiescence on the management to implement new habits.

Here are several proven strategies that I’ve found effective in enhancing knowledge transfer and ensuring that training delivers real business impact:

1. Encourage Practical Application During Training

Enabling practical application while running a course – Whenever possible, I integrate real-life, job-relevant exercises into the training sessions. This allows employees to practically apply new skills in a safe environment classroom. By working with scenarios that reflect their day-to-day challenges, they are better equipped to transfer those skills back to the workplace.

2. Create a Safe and Supportive Learning Environment

A safe and supportive environment – this means e.g. helping delegates translate theory into practice. Additionally, the trainer’s role is to promote a culture of continuous collaboration while managing a seminar. I encourage the sharing of knowledge and good practices immediately among the delegates.

3. Continuously Evaluate and Improve Training Effectiveness

Monitoring and improvement through regular evaluations. I monitor the effectiveness of knowledge transfer by feedback interviews during and after training sessions. This allows me to focus on continuous improvement of the training content and tailor future sessions more effectively based on real needs. This iterative process of refinement is crucial for maintaining relevance and maximizing the return on training investment.

4. Reinforce Learning Through Follow-Up Sessions

Sustainable learning doesn’t end when the training session concludes. We, at MDI Training, hold regular 2-hour follow-up sessions usually 4 to 6 weeks after the training to ensure continued development and to address any emerging challenges. These sessions help reinforce key messages, revisit challenging topics, and provide a platform for participants to share their implementation experiences. They are also an opportunity to clarify lingering questions and re-energize commitment to behavioral change.

Using the above strategies can significantly increase the effectiveness of skills knowledge transfer in an organization.

Weak vs Strong AI – Unraveling the Myths

Artificial Intelligence has become an integral part of our daily lives, from virtual assistants like Siri and Alexa to recommendation systems on Netflix and Amazon. However, there remains a significant misconception that AI can do more than humans, including possessing human-like understanding and reasoning abilities. To clarify these misconceptions, it’s essential to distinguish between “weak AI” and “strong AI,” the two paradigms within AI research.

Weak AI vs. Strong AI

Weak AI, also known as narrow AI, is designed to perform specific tasks such as image classification, game playing, or speech recognition. These systems excel at their designated functions but cannot understand or infer the underlying causes behind the data they process.

They operate based on pre-defined rules and large datasets, showcasing behavioristic characteristics rather than true cognitive processes. For example, deep learning, a subset of weak AI, uses artificial neural networks to identify patterns and make predictions but does not possess true understanding or consciousness.

In contrast, strong AI, or artificial general intelligence (AGI), aims to replicate human cognitive abilities. This includes reasoning, understanding, and the ability to learn from experiences like humans. Strong AI is not just a tool for problem-solving but is envisioned to have actual mental states, consciousness, and the capacity for imagination.

Despite its theoretical appeal, strong AI remains an elusive goal, as current AI systems lack common sense and the ability to comprehend hidden processes behind the data they analyze.

Misconceptions about AI Capabilities

One major misconception is that AI can surpass human capabilities in all aspects. While AI systems can outperform humans in specific tasks, such as playing chess or Go, they do not possess the holistic understanding and cognitive flexibility inherent to human intelligence. Current AI, intense learning models, are adept at processing vast amounts of data to make predictions but do so without understanding the context or causality behind the data.

Moreover, the myth that AI is “all algorithms” oversimplifies its complexity. AI systems rely not only on algorithms but also on high-quality data, effective user interfaces, and interdisciplinary research. Reducing AI to just a set of algorithms ignores the broader context of its development and application.

The Practical Implications of Weak AI

Despite the limitations of weak AI, its practical applications are profound. Weak AI systems provide scalable, efficient solutions for handling big data and have become ubiquitous in various industries. From spam filters and recommendation systems to voice assistants and navigation tools, weak AI enhances our daily lives by automating and optimizing routine tasks.

The Elusive Goal of Strong AI

Strong AI, with its promise of human-like cognition and understanding, remains a topic of extensive research and debate. Some argue that to achieve strong AI, future research should focus on developing compositional generative predictive models (CGPMs) that mimic the human brain’s ability to infer and understand the causes behind sensory inputs.

However, the realization of strong AI poses ethical and practical challenges, including the risk of manipulation and the need for these systems to align with long-term, homeostasis-oriented purposes. However, the development of strong AI is still a distant goal.

Conclusion

Understanding the distinction between weak AI and strong AI helps dispel common myths about AI capabilities. While weak AI systems provide valuable tools for specific tasks, strong AI remains a theoretical concept, far from realization.

Acknowledging these differences is crucial for setting realistic expectations and guiding future AI research and development. As AI technology continues to evolve, it is imperative to focus on ethical considerations and ensure that these advancements serve to enhance human potential rather than overshadow it.

How to Increase Performance in a Hybrid Set-Up

Is sitting 8 hours in the office productive? At the moment we are getting paid for the time spent at work. In the future, however, and this is something we already realize, the results will matter more than the time spent to achieve them.

In his new Rise Course, our MDI trainer and partner Peter Grabuschnig shares all his knowledge on Hybrid Leadership.

It offers a reflective look at your leadership behavior in times of new work, work location, and increasing flexibility. In this blog article, he will introduce you to the third pillar of the 3P model – Performance and explain how you can improve the performance of your team.

Time Spent vs Results Delivered

Working a lot of overtime and the associated assumption of hardworking employees is becoming increasingly outdated. Just because someone sits in front of a screen for 8 hours, doesn’t necessarily mean that they are also productive and efficient.

In many areas of our work, we have ready-defined clear factors that show us whether someone is performing. This is especially true in jobs that can be measured through numbers. There, we have personal Key Performance Indicators (KPIs) and targets that you have to achieve.

In some positions, however, measuring performance is not so simple. In this case, it is necessary to define the KPIs, measures, and goals together which are used to measure whether one has been productive or successful. What we can see is a shift from Time Spent to Results Delivered.

Debunking Hybrid Leadership Assumptions

One of my clients had the most productive year in its history after introducing hybrid work. This is largely due to the employees working more productively at home. In the beginning, the assumption was that people would be too distracted in the home office or that they would need more motivation than usual.

However, this assumption was quickly disproven. In some cases, even the opposite was true. Due to the social interactions in the office, most employees do not get to 8 hours of focused and productive work per day.

Now, if individuals finish the same work faster at the home office than in the office, they effectively save themselves several hours in their days.

Beyond the Horizon: GenAI and Ethical Leadership

The Future Leader

Companies will have to think about how to deal with this in the future. After all, you are paid for the time spent working and not for the results you deliver. In the future, the focus per performance measurement will be more on the results and less on the working hours.

This means that as leaders, we will have to think about how and what goals we define with our employees. What work packages do we put together? How do we ultimately evaluate and measure performance?

Trust in Hybrid Leadership

Trust also becomes very important, as well as self-organization. Some people are better at this, while others struggle. If you think about your team, you will probably immediately think of people you know who do a good job at home and who you trust.

On the other hand, there are probably some people you are not 100% sure about, right? Now you can of course try to insist on presence in the office with those employees you don’t trust very much. But whether that makes things better is another question.

Because even in the office you can’t know if they are working productively or just killing time. Performance is not necessarily dependent on where you work, but rather on what goals you set and how you track and measure the results.

If you are not sure what performance to measure in your employees, discuss it with them. Work out together what makes sense and how they can show you as a leader that they are actively contributing to the results.

Being Transparent as a Leader

Transparency plays a particularly important role here. The classical micromanager who follows his employees’ every move will have a very difficult time in the hybrid system. On the other hand, too little supervision is also a disadvantage since you should know what your employees are doing all day.

Try to create a balance. Instead of constantly having to ask whether something has been done, first define for yourself what information you actually need and then make a plan with your team on how to get it.

This can happen through a stand-up, a Jour-Fix, but also asynchronously. It is only important that you make it clear to your employees that this is not about checking on them in a narrower sense, but also about their performance and them being seen and noticed.

Think about how you currently measure the performance of your employees. Is it mainly hard factors (numbers, data, facts,…) or is it also soft factors on an interpersonal level?

On a scale from 1 to 10, how satisfied are you per employee with the performance evaluation? Note: this does not mean the performance itself. Perhaps you have a personal proximity bias that rates the performance of certain employees higher or lower?

Flexibility and its downsides

Is hybrid work really to blame for the decreasing connectedness that employees feel for the company? In recent years, the employees’ sense of belonging in the company has decreased more and more. According to a recent study by the consulting firm Gartner, only 25% of employees feel a strong sense of belonging to their company.

Generally speaking, a distinction can be made between two different areas of belonging. On the one hand, clear vision and orientation are important. If people know where the journey is going and the direction is right for them, then they feel a sense of belonging.

Connectedness to the company

Simply put, I know what the culture and strategy of my company are, and I also believe it’s the right one. The second area would be connectedness to the company. This relates to the fact that the culture of the company I work at is important to me and that I also identify with it.

So if you want to create a high sense of belonging, we have to create clarity about the direction and the goals, but also a culture in which the employees feel comfortable and with which they can identify.

Gartner’s Study Findings

If we look at the numbers and the study, and only 25% feel a strong sense of belonging, you could link that number to the fact that people work at home and they don’t feel connected because they don’t see each other as often anymore.

Gartner looked into this with an exciting result: Companies that allow radical flexibility regarding when, where, and how they work, received the highest rates of connectedness with up to 53%. In turn, companies that allowed little to no flexibility had only 18% of employees with a high sense of belonging.

The more trust we give our employees when it comes to flexibility, the more connected they feel to the company.

Other Side-Effects

This has other much-needed side effects. Employees with high connectedness to the company have up to 30% higher performance and are 36% more likely to stay within the company.

In the past, companies have often tried to build an emotional connection through nicely decorated officesand frequent interactions with their employees to make people feel at home where they work. They believed this could create a certain connectedness with their employees.

That didn’t work before the pandemic and continues to be ineffective today in the hybrid set-up. Few who have a nice workspace at home go to the office because it’s so modern or because it has coffee.

So what are ways to create connectedness with your coworkers?

I have three tips for you.

1. Emotional Closeness

It’s not about physical proximity – your employees need to feel that you are there for them and available if they have problems. This will give them the feeling that they are important to you and they feel seen.

Make sure you always know what’s going on with your employees. In a hybrid work environment, it’s easy to overlook when conflicts between employees arise. Be close to your people and be there for them. It doesn’t always have to be a video call, you can just make a phone call and ask how they are and if they need anything from you.

Availability doesn’t mean around the clock, though. Define with your team when and how you will be available to each other.

2. Microcultures

Alignment is important. Company values are important. A well-communicated strategy is important. But these are mostly things that come along on a very high level and are not always easy for your team to graspand implement.

That’s why it makes sense to define yourself as a team. Consider together how you interact with each other. But also, what contribution you can make to the corporate strategy and how you live the corporate values or even prioritize them for yourself.

A micro-culture in a team has nothing to do with separation. Quite the opposite actually – the goal is to ask yourself what identity and integrity you have as a team and how you can contribute to the overall success of the company.

This includes working successfully with other teams and departments. A sense of belonging to the company always starts with a strong connectedness to one’s team or department.

3. Spread culture through work and not through the office

Whether it’s a new office with modern furniture, a picture with the company’s values with a hundred signatures on it, or the company logo above the main entrance – our company is always present.

At home, things look a little different. That immediately raises the question – how do I perceive my company when I’m sitting in front of the screen at home? My physical environment doesn’t have much to do with the company. Whether I’m sitting there with a laptop from one company or another makes no difference, does it?

We have to think about how our employees experience our company at home. On the one hand, this can be possible through haptic objects, but also through individual work processes. A virtual background with office space, logos, or slogans is a start.

Strengthen your connectedness

But small gifts to employees can also be supportive. One participant recently told me about a birthday gift she received from her company years ago – a beach towel with a slogan on it, which she still uses when she goes on vacation. After all, there are no better brand ambassadors than our employees, right?

Think about how your company is perceived by people at home and above all, how it becomes more visible. Processes should always reflect the company’s values. For example, if your company claims to be innovative, your employees should not be troubled by slow and bureaucratic work processes.

It’s also important that our employees continue to see their impact. In the office, this often happens through informal hallway conversations and social interactions with each other. There, you often automatically got feedback when you had changed something for the better.

In his new Rise Course, our trainer and partner Peter Grabuschnig shares all his knowledge on Hybrid Leadership. It offers a reflective look at your leadership behavior in times of new work, work location, and increasing flexibility.

The Three Ps

The topic is explored from three different angles: the Purpose-People-Performance (3Ps) model developed by MDI. The course will provide theoretical knowledge and practical tips and tools that you can implement directly into your day-to-day work as a leader.

Purpose – We will look at why hybrid leadership is important and why it is not just a new buzzword.

People – We work and reflect on organizational and interpersonal issues. 

Performance – We will evaluate what constitutes performance and how we can better measure performance in the hybrid day-to-day.

What will be covered?

  • The impact of the flexibilization of the working world on leaders
  • Why it is no longer possible to avoid a hybrid working world and how to make the most out of it
  • How to organize your team efficiently in the new environment
  • How to deal with different life realities and personalities
  • How to conduct difficult conversations and what is important in hybrid conflicts
  • Which role do diversity and inclusion play in the hybrid context
  • What you need to foster innovation in the team
  • What you need to achieve high performance in the team
  • How to measure and push performance despite a hybrid setup

Modules

The course is modular. So you can view it entirely, or just focus on areas that are particularly relevant for you. The first module “Purpose” is recommended to be viewed in its entirety.

Goal

The goal is not to reinvent leadership, but to question and reflect on one’s leadership in the hybrid context and to get new impulses and ideas on how to lead oneself and the team in the new context of a hybrid workplace.

Alexa, Chat-GPT, and Co – Artificial Intelligence (AI) is gaining more and more significance. Leaders are also increasingly relying on AI systems in their companies. In this blog post, you will learn about the areas where this technology is particularly suitable and what you, as a leader, should pay special attention to.

What is Artificial Intelligence?

Artificial Intelligence is the ability of a machine or computer to mimic human behavior and intelligence. In Austrian companies, these technologies are already being used to the extent of 38%. Let’s first take a look at the areas where Artificial Intelligence can be best applied.

Customer Service and Recruiting

A form of artificial intelligence that you are probably familiar with is chatbots that provide automated responses to customer questions. This saves your employees a lot of work, allowing them to focus on more complex tasks, thereby increasing the productivity of the company.

AI can also bring advantages in the field of recruiting. AI-powered programs can analyze applications based on keywords and qualifications and recommend the most suitable candidates for the position to employers.

Data Analysis for Success

Another useful capability of AI is to analyze key data and make decisions for the company. These technologies can identify trends and create a plan that is meaningful for the industry. Artificial Intelligence is much faster and more accurate than a human employee in this regard.

However, AI can not only determine existing trends but also predict future trends and adjust the company’s strategies accordingly. This naturally provides a competitive advantage.

Potential Risks of Artificial Intelligence

Although AI brings some advantages to our companies, there are also risks involved in its use. On the one hand, AI systems are more vulnerable to hacker attacks. Hackers can limit the capabilities of the programs, thereby infiltrating and gaining access to important information.

On the other hand, artificial intelligence is still only an imitation of human behavior and cannot replace emotions, creativity, and empathy. Chatbots can, therefore, appear impersonal, and their direct and unfiltered nature can be perceived as hurtful.

What Leaders Need to Consider When Implementing AI

As you can see, the use of Artificial Intelligence in companies is almost inevitable. Here are 5 tips on how to smoothly transition to these new technologies.

1. The Vision

First and foremost, you need to be clear about the exact purpose for which you want to use Artificial Intelligence in order to provide the best possible relief for yourself and your employees. Consider realistic goals that you can set for the company.

Share these goals and ideas in an AI roadmap with your employees. By doing so, you involve more people in the company in your decisions, and you can work out your plans together.

2. Soft Management Skills

In this age, leadership qualities such as curiosity and emotional stability become even more important as AI replaces the “hard” elements of leadership (such as processing information).

Leaders need to be more open to new things and adapt to changes. This can establish a basis of trust with your employees, making the implementation of artificial intelligence easier.

3. Test Artificial Intelligence

No one expects you to immediately master artificial intelligence in your company. You can simply try out the new technologies and test which applications of Artificial Intelligence you prefer.

Furthermore, the programs develop their own feedback loop, which allows you to simplify and improve their use.

4. Data Privacy and Transparency

Since AI systems often have access to personal data of employees, you should comply with European data protection regulations when using Artificial Intelligence.

In some cases, the applications may even need to be certified according to European standards to achieve the highest possible level of security.

Transparency is also crucial as your employees should know when and in what context artificial intelligence is used in the company. This promotes trust in the leadership and AI systems, and your employees can adapt to their use more quickly.

5. Don’t Forget About People

When implementing artificial intelligence, employees often have concerns about being completely replaced by machines. It is up to you not to forget about the human employees and continue to distribute tasks to them.

Artificial intelligence should be seen as more as a tool and less than a workforce. Data and proposed changes should still be analyzed and interpreted by humans.

As a leader, you should continuously support your employees and provide them with ongoing training to foster their work with artificial intelligence.

Conclusion

Artificial Intelligence brings several benefits to companies as it simplifies and automates work processes. At MDI, we have also familiarized ourselves with programs like Chat-GPT recently.

Of course, caution and careful consideration are necessary when applying AI. However, we are confident that with proper preparation and security measures, a significant step can be taken into a new world of technologies.

This fair was the perfect place to experience the latest trends and technologies. One of the biggest trends at the show was the integration of artificial intelligence and chatbots into LMS platforms.

Many vendors showed how AI and chatbots can be used to create personalized learning content and improve interaction with learners. Particularly impressive were the vendors that had integrated Chat GPT, which made communication with participants more natural and intuitive.

Another interesting variation was the use of comic characters in e-learning. These characters can be used via gamification to make complex learning content easier to understand and to create a pleasant learning atmosphere.

Colorful & Promising

All in all, Learning Technology 2023 in London was a resounding success. One of the highlights of the show was the offbeat advertising used by some of the vendors to grab the attention of the visitors.

Beer taps, sushi, stormtroopers from Star Wars, stuffed animals, and even lifelike robots (as you can see above) were used to increase interaction. Some vendors also offered live demonstrations of their products, showcasing the power and capabilities of their technologies.

The future of learning has already dawned

Virtual reality, artificial intelligence, and gamification are just some of the innovations that will revolutionize the way we learn. The variety of vendors and technologies presented at the show showed that the future of learning and education is very promising.

The show offered a glimpse into the latest trends and developments in learning technology and was a must-attend event for anyone interested in this topic.

The Future of Workplace Learning

“friendly reminder”

Who doesn’t know this or a similar situation? The newly announced learning platform, which has been around for 2 years now, “will change the learning culture in the company in the long term, teach us innovative things and save us a lot of time”. Finally it comes out with the first two e-learnings: Fire Protection Ordinance and Compliance…

While you read the bubble text about “maintaining a safe distance from machines in production”, you can visibly see that a lot of effort has been made to maintain the corporate design and the new diversity policy, right down to the avatar named Lucy. After successfully completing the first two courses (there is no other way, since you can click around, until you find the right answer in the final quiz), the third one comes out 3 months later…

After resetting the access data of the e-learning platform (for the 7th company internal tool),

by finding the announcement mail with the link to the platform, one looks with joyful expectation and sees the only new e-learning course is on the topic of “IT security”. The deadline for completion is by the end of the quarter, so there is still enough time. We quickly close the program again. However, this time we set our favorites, so that the next time we do not have to look trough all our mails. In addition our e-mails do not become less and there is still so much to do for the upcoming presentation of a new project this week…

Three days after the end of the quarter comes the third “friendly reminder” from the supervisor, this time in red and capital letters. It tells us to complete the e-learning course “IT Security”, otherwise the quarterly commission cannot be paid on time if the learning objectives have not been achieved.

It’s hard to set priorities here, isn’t it?

The Future of Workplace Learning – Digitization Boost

Current developments

In the 21st-century-skills (P21) the following 4 skills were defined in the area of learning to be able to participate in modern working life:

  • critical thinking
  • creativity
  • collaboration
  • communication

The model has been extended, discussed and modified many times, but it is remarkable that the active and interpersonal part has always remained. Experts agree that learning alone is no longer sustainable in the 21st century.

Technical innovations have redefined teaching and learning

With the breaking down of technical barriers thanks to cloud solutions, more stable and faster internet, learning management systems (LMS) have become increasingly popular. The Corona pandemic gave the perceived need for LMSs another boost.

Face-to-face training sessions have had to be cancelled from one day to the next, and to ensure that learning doesn’t stop, numerous programs have helped to ensure that knowledge building, training and skills transfer can still take place. In other words, synchronous or asynchronous formats were put in place.

In Jane Hart’s annual international study of the “Top Tools for Learning” in over 45 countries, it can be seen that learning in the workplace does not happen only or only to a small extent via LMS.

The majority of learning does not take place via formal tools, but via informal and, in particular, via active tools, i.e. by trying things out for oneself and talking about them or sharing them!

Since the introduction of e-learnings, the decline of face-to-face training has been prophesied.

Despite many proven advantages such as cost savings, increased learning transfer, more flexible learning through location and time-independent learning, it was only the Corona pandemic that made the necessity of digital learning formats apparent to even the very last companies.

It has become clear that there will be no return to the old ways.

Two-thirds of companies are planning to move employees to remote working in the long term. It is now known that the half-life of knowledge is decreasing insanely fast and that one must continue to learn continuously in one’s working life.

A century ago, it took about 35 years to correct or replace half the knowledge an engineer learned in college. New estimates put the half-life of an engineering degree between 2.5 and five years. The basics remain, but other things evolve.
